How to Diagnose a Sour or Bitter Cup, Systematically
Every other guide on this site explains one variable at a time — ratio, grind, bloom, water. This one is different: it's the order to actually check them in when a cup in front of you tastes wrong, so you're not re-reading five separate articles hoping one of them describes your specific cup.
Step 1: rule out ratio before anything else
Before touching grind or water, weigh your dose and your water (or beverage) and confirm the ratio you actually got matches the ratio you intended. A too-tight or too-loose ratio produces symptoms — harsh and overwhelming, or weak and watery — that closely mimic extraction problems, and it's the only variable you can verify after the fact with total certainty using nothing but a scale. If it doesn't, fix it and taste again before doing anything else — you may not have an extraction problem at all.
Step 2: name the specific symptom
With ratio confirmed, taste deliberately and put a specific word on what's wrong, because "sour" and "bitter" point in opposite directions for what to fix next:
- Sour, thin, sharp, hollow, watery despite a reasonable ratio: this is the signature of under-extraction — not enough of the coffee's soluble material made it into the water.
- Bitter, harsh, drying, chalky, or unpleasantly lingering: this is the signature of over-extraction — too much of the slower-extracting bitter and astringent compounds came through.
- Both at once, or an inconsistent taste from sip to sip: this usually points to uneven extraction (channeling or inconsistent grind particle size) rather than a simple too-much or too-little problem, and needs a different fix than either of the above.

Step 3: if under-extracted (sour), work through these in order
Check three things, one at a time, re-brewing between each change: is the grind noticeably coarser than your method's typical range (see the Grind Size Guide)? Is the water meaningfully cooler than just off a full boil? Was the total contact time shorter than the method's usual window — a pour-over that drained in under two minutes, an espresso shot that ran fast and pale? Any one of these reduces total extraction; fixing the most obviously wrong one first, then re-tasting, is faster than changing all three and losing track of what actually helped. If you're not sure which of the three is most likely, grind is usually the highest-leverage place to start — it has the largest, most direct effect on total surface area and therefore extraction speed, whereas water temperature and contact time tend to move things more gradually.
Step 4: if over-extracted (bitter), work through the mirror image
Is the grind noticeably finer than typical for the method? Was the water at a full rolling boil rather than just off it? Did the brew run long — a slow-draining pour-over, a French press left to steep well past 4 minutes before plunging? Also worth checking here: grinder retention. A grinder recently used at a much finer setting (say, for espresso) can leave fine leftover particles in the chute that dose into a subsequent coarser batch, adding a dose of over-extracting fines that has nothing to do with the grind setting you actually dialed in for that brew — the grind-and-equipment guide covers this in more detail.
Step 5: if it's both, or inconsistent, look at evenness instead
Sour and bitter at the same time, or a cup that tastes different from the first sip to the last, usually isn't a single dial set wrong — it's water reaching different parts of the coffee bed unevenly, so some grounds under-extract while others over-extract in the same cup. The likely causes: a blade grinder or a burr grinder due for cleaning producing an inconsistent mix of fine and coarse particles in the same batch; a skipped or rushed bloom letting escaping CO2 channel water through the bed unevenly at the very start of a pour-over (see what's actually happening during the bloom); or an uneven, off-center pour technique that floods one side of the bed while leaving the other drier. Fixing evenness problems is less about moving a single dial and more about technique and equipment consistency.
Step 6: if none of the above explains it, check water
If ratio, grind, temperature, and contact time all check out and the cup still tastes muted, flat, or oddly chalky rather than clearly sour or bitter, water mineral content is worth testing before anything else — very soft or very hard water can produce a disappointing cup even with an otherwise perfect recipe. Step 7: if everything checks out, consider the beans themselves
If ratio, grind, temperature, contact time, evenness, and water have all been checked and a cup still tastes flat or underwhelming without matching a clear sour or bitter signature, it's worth considering the coffee itself rather than the brewing process. Very stale beans, well past their useful flavor window, have lost much of the aromatic complexity that a good extraction is supposed to bring out — there's simply less good flavor available to extract, regardless of how precisely you dial in every other variable. This is the last item on the list deliberately: it's the hardest to fix (you can't un-stale a bag of beans) and the easiest to blame prematurely, so it's worth ruling out everything upstream of it first. A quick check: does a different, fresher bag brewed with the exact same settings taste noticeably better? If so, the process was fine all along.
A quick-reference version of the sequence
Once you've worked through this a few times, the full sequence compresses into a short mental checklist: confirm ratio with a scale, name the symptom precisely, adjust grind and time in the direction that symptom points, check for unevenness if the symptom is mixed or inconsistent, test water if nothing upstream explains it, and consider the beans themselves as a last resort. Each step exists to eliminate one category of explanation before spending effort on the next, and most everyday "this tastes off" cups get resolved within the first two or three steps — a mismeasured ratio or an obviously wrong grind for the method are far more common culprits than water or stale beans, which is exactly why they come first in the order.
A full worked example
Put the whole sequence together on one cup. Say you brew a pour-over at a confirmed 20g dose and 320g water (a clean 1:16 ratio — step 1 passes) and it tastes sour and thin. A refractometer reading confirms it: 1.05% TDS at that ratio works out to an Extraction Yield of 1.05 × 16 = 16.8%, below the 18% floor — step 2 names it as under-extraction. Working through step 3, the grind looks close to the middle of the pour-over range and the water was freshly boiled, but the pour finished in under two minutes against a usual 2.5–3.5 minute target — contact time was short. Grinding slightly finer to slow the drain and extend contact time, the next attempt at the same 20g/320g ratio reads 1.35% TDS, working out to 1.35 × 16 = 21.6% — solidly inside the 18–22% band, and the cup tastes balanced. One variable, identified in order, one change, confirmed by both the number and the taste.
If that same cup had instead come back bitter and harsh with a 1.55% TDS reading — 1.55 × 16 = 24.8%, over the 22% ceiling — step 4 would point the other way: grind coarser to shorten effective contact time, aiming back down toward that same 1.35% reading and 21.6% Extraction Yield.
Why the order matters, not just the checklist
It's tempting to read this as six independent things to check and just try them all. The order matters because each earlier step rules out an entire category of explanation before you spend effort on a later one — there's no point fine-tuning grind size for extraction if the real problem was a mismeasured ratio, and there's no point suspecting your water supply if you haven't confirmed the grind and contact time were actually within range for your method. Working top to bottom, confirming or ruling out each step before moving to the next, turns "this coffee tastes wrong, no idea why" into a short, specific list of what's actually left to check. It also tends to build a much clearer picture of your own setup over time — after running this sequence a handful of times on the same grinder, kettle, and go-to method, you'll usually know which one or two steps are actually worth checking first for you, and can skip straight there.
